The client was paying per-seat for a CRM their team barely used and could not modify. We deployed a self-hosted alternative, restructured the pipeline around how they actually sell, migrated three years of history, and trained the team on it.

/ Challenge

Most CRM rollouts fail on adoption, not on software. The previous tool had been configured around a sales process the team had abandoned two years earlier. Getting the data across without losing history was the visible problem; getting people to log activity was the real one.

Configuration & customisation

Pipeline stages, custom fields, lead sources, quotation templates and role permissions rebuilt around the client's real sales motion — not the platform's defaults.

Data migration

Three years of contacts, deals, notes and attachments migrated from the previous system with a reconciliation report, so nothing silently disappeared in transit.

Rollout & enablement

Staged rollout by team, two live training sessions, a short written guide, and a fortnight of hands-on support while habits settled.

We spent the first week sitting with the sales team rather than configuring anything, then rebuilt the pipeline stages around the process they genuinely follow. Deployment on the client's own infrastructure removed per-seat pricing entirely, which meant they could finally give access to everyone who needed it.

The platform runs on Laravel, which made the custom field logic and permission changes straightforward to extend without forking the codebase.

MySQL

Self-hosted on the client's infrastructure with automated nightly backups and a tested restore procedure — data ownership was a core requirement.

REST integrations

Connected to the client's existing email, calendar and invoicing tools so reps enter information once rather than three times.
